The Challenge: Renewal Economics that never Stack Up
Every renewal is a coverage-gap opportunity. Almost none are taken, the economics forbid it:
UKI-Europe: FCA value-measures data puts commission at £36–50 per account --- less than a team lunch. That is the entire budget for the renewal conversation.
North America: 10–15% renewal commission on a $5k–25k small commercial account leaves a few hundred dollars ---- one client dinner --- against the hours a gap review consumes.
ANZ: the same thin arithmetic --- a flat-white budget against a fact-find’s worth of work.
A real gap review means pulling the file, benchmarking the exposure, checking every missing line, in essence handler hours against lunch-money commission. So the hunt never happens: cross-sell sits near 15%, three in four SMEs are underinsured, and premium that should compound stays unwritten.
The Thinking: M&A multiplied the Opportunity…and Divided the Attention
A decade of aggregation assembled the largest books in broking history. The filings show what happened next:
Acrisure (US): 155 acquisitions in a single year; from $38m to ~$5bn revenue and a $32bn valuation. Yet S&P-adjusted EBITDA margin fell c.600bps to 21% in 2025, leverage sits near 8x, and the outlook is negative - the P&L bought growth, then paid for it.
PIB Group (UK): 25 acquisitions in 2024; revenue to £529.8m, then £644.7m in FY25 - with H1 2025 organic growth of c.1%. Group EBITDA declined year-on-year as staffing and IT costs absorbed the growth: deal machine at full throttle, owned book idling.
Steadfast (ANZ): 400+ network brokers, yet only c.250 on the group platform, and roughly A$1.5bn of c.A$12.5bn GWP touching its trading rails. But nine-tenths of premium never meets the platform.
Hub International (US): 49 acquisitions in 2025; brokerage revenue up 10.1% to $4.75bn en route to a $29bn IPO. Investors are paying for growth from the books Hub already owns while Hub is still paying to buy new ones.
Every acquisition multiplies the latent opportunity and divides the attention to find it. Thirty acquired brokerages means thirty systems, no consolidated client view. Growth teams are buying the next list, not mining the last one.
Why Brokers Cannot Fix This Themselves
The only people who could mine the books are the senior handlers running the renewals, pull them off client work and they lose more commission than the hunt would fin The data sits in legacy estates: AMS360, Applied Epic, Acturis, exactly as acquired. Cleaning it is a migration nobody can resource. Buying is fast. Absorbing is slow. Books grow, gaps stay invisible, growth stays linear when the maths compounds.
The What: One Intelligence Layer Across Every Book You Own
Broker IQ — the Outside Intelligence Layer Broker IQ is a book-of-business intelligence layer from an external partner — no resourcing, no migration, no re-keying:
Ingests policy and client data as-is from any AMS/BMS across every acquired entity, one consolidated view in weeks, not years.
Establish a Client 360 across the book and benchmarks every SME against its peer cohort; gaps and under-limits surfaced, not searched for.
Ranks cross-sell and gap-fill opportunities by client, line and office, the book as a live pipeline.
Drop pre-renewal advisory packs into the handler’s workflow: the gap hunt completed before the renewal call, inside the £36–50 budget.
Payback in months. Every point of cross-sell lift compounds across every acquired book: the growth the deal model promised and in a redesigned engagement-operating model
The How: AI Reads the Book, Your Handlers Lead the Conversation
AI extracts, cleanses and summarises policy, claims and exposure data straight from schedules, endorsements, PDFs and broker emails inside each AMS, building a current risk profile for every client on the fly.
Each SME is benchmarked against thousands of similar businesses by industry, size and locale, turning raw gaps into specific recommendations with the evidence and premium indication attached.
Each renewal pack carries a ready talk track: the gap, why it matters now, and a comparable local business that claimed on exactly that cover.
The impact: Renewal preparation falls from hours to minutes, and AI recommendations of this kind are lifting agency cross-sell revenue by 20 to 30 percent. Every handler advises, on every account, inside the £36 to £50 budget.
The books are bought. The gaps are in them. The only thing missing is the layer that reads them; and that opportunity will not stay unclaimed for long.
